CAC Payback Period Calculator

How many months of gross-margin-adjusted revenue it takes to recoup the fully-loaded cost of acquiring a customer. The second-most-asked SaaS board metric after LTV:CAC.
SaaS Metrics Intelligence
A business with 12-month CAC payback can self-fund growth; above 24 months it almost always needs outside capital.
The formula: CAC ÷ (ARPA × gross margin). Gross margin matters because that is what's available to repay acquisition cost. SMB SaaS usually hits payback inside 12 months. Enterprise SaaS can accept 24 months because contract length and expansion justify the wait. Over 36 months and the economics only work with very low churn and strong NRR.

Frequently asked questions
What is CAC payback?
The number of months of gross-margin-adjusted revenue needed to recoup one unit of CAC. 12 months is excellent; 24 is acceptable for enterprise.
Why gross margin not revenue?
Only gross profit is available to repay acquisition cost and fund growth. Revenue includes variable costs that are already consumed.
What is "capital efficient" payback?
Under 12 months. Means the business can self-fund acquisition without heavy outside capital.
Is 24-month payback acceptable?
For enterprise SaaS with high NRR and multi-year contracts, yes. For SMB with monthly billing and higher churn, 24 months is risky.
How does churn affect payback risk?
Shorter effective lifetime narrows the margin for error. The tool shows survival probability: the chance a customer stays long enough to pay back.
Should CAC include incentives?
Yes. Any giveaway, discount, or free trial cost associated with acquisition belongs in CAC.
What is "net new MRR" based payback?
A variant: CAC ÷ net new MRR. Simpler but doesn't account for gross margin. Prefer the full formula.
How to reduce payback period?
Lift ARPU (price increase, upsell path), reduce CAC (channel optimisation, better conversion), improve gross margin (hosting cost cuts, support automation).
Does payback include customer success cost?
Pure CAC is acquisition cost only. Some teams calculate "fully-loaded CAC" including post-sale onboarding: then payback is slower but more honest.
What is the "months payback" vs "LTV:CAC" relationship?
Linked but different. Payback is a time metric; LTV:CAC is a ratio. Both matter. Payback catches cash-flow risk LTV:CAC can hide.
How often should I report payback?
Quarterly to the board. Monthly internally if growth or spend is moving fast.
